Enterprise AI is being deployed on top of ERP systems that were never designed to support it. The models are sophisticated. The use cases are well-defined. The business cases are approved. And the results are consistently below what the demonstrations promised — not because the AI is wrong, but because the data it is consuming, and the systems it is asked to integrate with, carry the accumulated weight of a decade of customisation that makes every interaction slower, less reliable, and harder to trust than the clean environment the AI was built to operate in.
The clean core is not a new concept. SAP has been advocating for it since the S/4HANA migration push began. But the clean core conversation in most organisations has been framed as a technical housekeeping exercise — a way to reduce upgrade costs and simplify system management. What it has rarely been framed as, until AI made the consequences visible, is the architectural prerequisite for intelligent enterprise. The organisations that maintained clean core discipline — that kept their ERP extensions in the BTP layer, their custom logic in side-by-side applications, and their core system close to standard — are finding that their AI deployments perform at the level they were designed to perform. The organisations that deferred clean core in favour of deep customisation are finding that their AI initiatives require a level of data preparation, exception handling, and output validation that eliminates most of the efficiency gain the AI was supposed to deliver.
This brief makes the argument precisely: clean core is not a technical preference. It is the data architecture decision that determines whether enterprise AI delivers its promised return. The ERP is where the data originates. If the data originates in a customised, non-standard environment, no amount of AI sophistication downstream will fully compensate for what was broken at the source.
