私は、年に300回の企業研修に登壇し、毎年1万名を超えるビジネスパーソンに対して「マネジメント研修」を提供していますが、近年、管理職やチームリーダーから「どうやって、部下やチームを育成・指導したらいいのかわからない」という相談を受ける機会が増えました。
多くの方々は、「一方的に指示・教示・命令する」スタイルでは、部下の自発性を損ねるうえに、場合によっては「反発」を受けることに気づいていらっしゃいます。
そして、部下を傷つけないように、言葉を選び、トーンに配慮しながら、丁寧な「アドバイス」にとどめるように工夫されている方が増えているように思います。しかし、それでもうまくいかないと言うのです。
しかし、私には、これは当然の帰結だと見えます。
なぜなら、どんなに「アドバイス」というオブラートにくるんだとしても、その陰にひっそりと隠れて「暗在」しているメッセージを、部下は敏感に察知しているからです。
一般的にアドバイスはこのような言葉で語られます。
「そういう場合は、こうした方がいいよ」
この言葉に一切「否定」は見当たりません。
しかし、“表”はいかにポジティブでも、“裏”にネガティブが透けて見えるのです。
部下はこの言葉の裏に「暗在」するメッセージを感じ取ることでしょう。
「そういうやり方は、“ダメだよ”（否定）。だから、こうした方がいいよ」
そして、「否定」されたら誰だって「反発」か「無気力」に陥ります。
だから、私は「アドバイスの99％は逆効果だ」と思うのです。
では、「アドバイス」もせずに、どうやって部下を育てればいいのでしょうか？
答えはシンプルです。
リーダーが「正解」を知っているという“虚構”を手放して、部下と同じ目線に立ち、一緒に「正解」を創り出すスタンスに立てばいいのです。このスタンスに立ち、「質問」をベースとしたコミュニケーションを重ねることで、必ず部下は自ら「正解」を見つけ出し、主体的な成長を始めるのです。
